    What is a Fractional COO?

The leadership role most scaling founders need long before they're ready to hire one full-time.

    The short answer

A Fractional COO is a senior operator who takes ownership of how your business runs - without the cost, commitment, or onboarding lag of a full-time hire. They sit inside the business one or two days a week, own outcomes (not tasks), and build the systems, structure, and accountability that let a founder stop being the bottleneck.

Think of it as renting the operational maturity of a Chief Operating Officer at the stage you actually need it: when complexity is outpacing structure, but the business doesn't yet justify a £150k+ full-time leader.

What a Fractional COO actually does

The role flexes with the business, but the work usually clusters in five areas:

    • Operating rhythm. Weekly, monthly, and quarterly cadences that surface problems early instead of letting them ferment into firefights.
    • Roles, accountability, and org design. Clear ownership for every outcome, so decisions stop routing back to the founder.
    • Process and systems. The handful of workflows that actually move the business - documented, simplified, and built to survive new hires.
    • Operational reporting. A clean line of sight from pipeline to delivery to cash, with the numbers founders actually need to make decisions.
    • Leadership coaching. Upskilling existing managers so the operational gains stick after the engagement ends.

Fractional COO vs Consultant vs VA

These three roles get muddled, but they solve very different problems.

    • A VA executes tasks. Calendar, inbox, admin. They take work off your plate, but they don't own outcomes and they can't tell you which work shouldn't exist in the first place.
    • A consultant gives you a recommendation. They diagnose, deliver a deck or playbook, and leave. The implementation - the hard part - lands back on the founder and the team.
    • A Fractional COO owns the outcome. They're embedded in the team, accountable for the result, and stay long enough to make sure the new way of working actually sticks.

Signs your business is ready for one

Most founders feel it before they can name it. The pattern is usually some combination of:

    • Revenue is growing but margin is quietly eroding.
    • The team is busy, but output has plateaued - and hiring more people isn't fixing it.
    • Every meaningful decision still routes back to the founder, even ones the team should own.
    • You've layered tool on tool, but nothing reports cleanly and no one fully trusts the numbers.
    • You can describe the strategy clearly, but execution keeps slipping quarter after quarter.

None of these are people problems. They're structural - and they're exactly what a Fractional COO is built to solve.

What good fractional ops looks like in the first 90 days

A serious Fractional COO engagement should produce visible change inside a quarter. In the first 30 days, expect a clear-eyed diagnosis of where the business is leaking time, money, and accountability. By day 60, the operating rhythm and ownership map should already be shifting work off the founder. By day 90, the team should be running meetings, decisions, and reporting they previously needed the founder in the room for.

    Why fractional, not full-time

Senior full-time hires are expensive, slow to onboard, and hard to unwind if priorities shift. For most scaling businesses, the role you need in month three isn't the role you need in month twelve. Fractional gives you the seniority and judgement without locking in the wrong shape - and without burning twelve months of runway on someone whose remit will change anyway.
