Why Your Margins Are Shrinking While Revenue Grows
Top-line growth and bottom-line health are not the same story.
One of the cruellest things about scaling a service business is that growth can mask financial decay. Revenue is up - so morale is up, hiring is up, optimism is up. Meanwhile, margins are quietly compressing in the background.
By the time most founders notice, they're a year or two into the problem and have built a cost base around revenue that isn't actually profitable.
Where margin usually leaks
- Scope creep that never gets re-priced.
- High-touch clients absorbing the time of senior people without paying for it.
- Custom work that breaks your delivery model.
- Tool sprawl and people sprawl added to "support growth."
- Unmeasured rework because nothing's tracked at project level.
What to actually do
Start with one quarter of P&L by client. Even a rough cut works. You'll usually find that 20–30% of your clients consume 60%+ of your senior time. That's not a margin problem - that's a portfolio problem.
Then look at delivery. Where are you doing things you don't get paid for? Either price them in, productise them, or stop. The goal isn't to be ruthless - it's to make sure your top line and bottom line are telling the same story.
