    How to Get the Critical Stuff Out of Your Head

    Key-person risk is the most expensive insurance policy you're not paying.

    The most dangerous sentence in any scaling business is "only the founder knows how to do that." Often the founder secretly enjoys being indispensable. Until they don't. Until they want a holiday, or a sale, or just an evening back.

    Key-person risk doesn't just limit your freedom - it actively lowers what your business is worth. An acquirer pays less for a business that can't run without you. A bank lends less. Your team operates more cautiously because they're scared of breaking the magic.

    The simple extraction process

    • Identify the 10 things only you do that matter most.
    • Watch yourself doing them for a week. Make notes - voice memos work fine.
    • Write a short playbook for each. Not a manual. A one-pager.
    • Train one person to own it. Sit beside them the first few times. Then disappear.

    What "transferred" actually looks like

    It's not when the playbook exists. It's when someone else has done the task three times without you and the output was good. Until that point, it's still in your head - just with extra paperwork.

    Start with the most painful one. The rest gets easier from there.
